SDR as a Service vs In House SDR vs AI SDR: The Full Cost

A US SDR costs about $11,400 a month and three months of nothing. What each option costs per held meeting, ours included, and which one to start with.

SDR as a Service vs In House SDR vs AI SDR: The Full Cost

All eight pages we read that rank for this question come from firms selling one of these options. We sell one too, so read us with the same suspicion: every number below carries its source, every model shows its inputs, and our own option sits in the same tables.

We start with our own failure. In August 2026 we audited our five cold email campaigns: 18,524 emails, zero booked meetings. By our reading Gmail was filing the mail as spam, and two things in our own setup did not help: we began cold sending two days into warmup, and our shared sending server put 34% to 44% of warmup mail in spam. We could see where the mail went only because every reply sat in our own inboxes.

Three terms matter throughout. A booked meeting is on the calendar. A held meeting is one the prospect attends, and every cost below is per held meeting. A seat is one SDR position, whoever fills it.

Your management hours, deal size and margin pick the option

If you sell yourself and have no sales manager, hours decide first. A seat you manage takes 6 to 11 hours of your week, so start with something you do not manage day to day and that leaves every reply with you. Our pick is the hybrid we sell: a sending system you own plus one person answering replies, about $4,842 a month in our model. If it is not holding about 3.4 meetings a month by day 90, it costs more per held meeting than a ramped US hire, and you should stop.

For everyone else, deal size and margin decide. Break even is the smallest deal, an annual contract or a one off project, whose gross profit pays for the meetings it took to win it. Most inputs come from Bridge (a survey of 351 companies) and Glencoco (an SDR marketplace, so a seller); the table note marks which numbers are ours.

Model, 20 Oct 2026. Our assumptions: 8 held meetings a month for in house, Lahore and Dubai seats; 8 booked a month for agency seats; 0.16 meetings per 1,000 emails (Belkins) for the hybrid and AI. From Glencoco: the 50% show rate (middle of its 40% to 60%), and the 12.1% close rate and 78% margin from its worked example. At the 3.3 per 1,000 a vendor hosted test reported, the AI SDR falls to $437.

Source: Contwre model on Bridge Group 2025, Glencoco 2026, Belkins 2026 and vendor pricing pages

The 78% margin comes from a SaaS example in Glencoco's report, not survey data. If you sell custom builds or services, use your own gross margin on what you deliver; 40% is our illustration. To find your own break even in two minutes, divide the cost per held meeting by (your held meeting to deal close rate times your margin).

  • Deals under about $5,000: only a Lahore seat breaks even.
  • Projects of $15,000 to $60,000 at a 40% margin: a $15,000 project covers the Lahore seats and a Dubai seat on local sales pay; a $35,000 project covers everything except SalesRoads and a cold AI SDR.
  • $20,000 a year SaaS contracts at 78%: most seats break even, but a Lahore seat pays back in month 10 and a US hire in month 46.
  • Inbound visitors or a warm list: an AI SDR earns its place.
  • Meetings needed in weeks, not months: an agency seat, if your show rate holds up.

An in house SDR costs about $11,400 a month, and the first three months return nothing

The Bridge Group's 2025 SDR report, built on 351 B2B companies, puts median on target earnings (OTE, base pay plus expected commission) at $80,000: $55,000 base and $25,000 variable, unchanged since 2022 by Bridge's account.

On top of pay, employers carry about 30.5%. That is our arithmetic on the US Bureau of Labor Statistics June 2026 figures for full time private workers: benefits of $17.03 an hour minus $4.40 of paid leave, divided by $36.97 of wages plus that leave.

So one US SDR, fully loaded (pay plus taxes, benefits, tools and management time), costs this in our model:

  • Pay plus employer costs: $8,702 a month
  • Tools and data: $750 a month, the low end of the $9,000 to $18,000 a year in Glencoco's 2026 benchmark
  • A manager's time: $1,901 a month
  • Recruiting: $11,000 once, at 20% of base, our assumption

That is $11,353 a month, $136,236 a year once ramped, and $147,236 in year one. Bridge measured ramp (the months before a new SDR books at full pace) at 3.0 months. Model those at near zero output and you pay $45,059 before the first held meeting.

Bridge's median quota is 10 held meetings a month, and 60% of SDRs hit it. The quota falls as the bar rises: 16.0 where the meeting is a short introduction, 10.4 where the prospect is partly qualified and 9.0 where they are confirmed as a fit before booking. We model 8 held, 80% of the overall median of 10; the 8 is ours, not Bridge's. That is $1,419 per held meeting once ramped, and $2,045 in year one ($147,236 over 72 meetings in nine productive months). Glencoco puts in house at $1,500 to $2,500 per qualified meeting, without stating its sample.

  • 3.0 months median SDR ramp, the shortest since 2010
  • 1.9 years median SDR tenure
  • 40% median attrition in 2024, and 16 of those points were promotions

Source: The Bridge Group, 2025 SDR Models and Metrics report, 351 B2B companies

That 40% gets quoted as proof that SDRs quit. Bridge's split is 16 points promotions, 13 people let go and 11 people who chose to leave.

Published totals for the same hire run from $110,000 (Glencoco's low end) to $268,000 (Callbox's high end). Every page in the chart comes from a firm selling an alternative to hiring: Callbox and Unbound B2B sell SDR as a service, Glencoco runs an SDR marketplace, and the rest sell outsourced or automated sales services, by our read of their sites.

Your own hours are the line most cost tables leave out

Bridge counts 6.4 SDRs per first line leader (the manager who runs SDRs day to day), which is about 6.25 hours of a 40 hour week per SDR. At the median manager OTE of $146,000, that is $22,800 a year per SDR, about $70 an hour. Under $5 million in revenue, Bridge finds 3.6 SDRs per leader, about 11 hours a week each.

We price that manager without employer costs, which flatters every managed seat by about $580 a month. If you run the SDRs yourself, put your own hourly rate in place of the $70.

A Lahore SDR costs a third to a sixth as much, and management is most of that bill

Indeed Pakistan shows Lahore business development executives averaging Rs 63,965 (Pakistani rupees, PKR) a month across 831 salaries (10 Oct 2026), about $231 a month in pay.

We model higher: PKR 200,000 a month OTE, about $723 at 276.594 rupees to the dollar (Trading Economics, 19 Oct 2026), the top of the best paid US facing SDR post we found on Indeed (Rs 150,000 to 200,000).

Employer costs are small. EOBI (the state pension fund) and provincial social security, both charged on the PKR 40,000 minimum wage, come to about PKR 4,400 a month. Gratuity (a lump sum owed when someone leaves, 30 days of wages per year worked) adds about 9.6% of pay on a 26 day working month, our arithmetic on Teamed's Pakistan cost guide, or 8.3% counted as one month's pay a year.

Model, 20 Oct 2026, ramped seat. US: Bridge Group OTE of $80,000 plus 30.5% employer costs, plus an $11,000 recruiting fee once. Lahore: PKR 200,000 a month OTE at 276.594 to the dollar, plus EOBI, social security and gratuity. No Lahore recruiting fee is included; at 20% of a year's pay it would be about $1,700. The local manager (a Lahore head of sales on about PKR 437,000 a month across 6.4 reports) and the desk cost are our assumptions.

Source: Contwre model; Pakistan employer contributions from Vialto Partners, Oct 2025

Managed by you from abroad, base pay is 21% of the bill (23% with employer costs) and your time is 54%. At $70 an hour, 4 hours a week puts the seat near $2,800 a month and 11 hours near $4,900. A local head of sales brings it to $1,842. If you already run payroll in Pakistan, that column is yours, plus HR time we did not price.

The 8 held a month is our assumption; we have no measured Lahore count to print. The stronger argument is the break even. With a local manager, the seat undercuts a ramped US hire per meeting once it holds about 1.3 meetings a month; managed from abroad, about 2.5.

Three things the table cannot price, and how to test each:

  • English and phone quality: run a two week paid trial and listen to the recorded calls.
  • Attrition, for which we found no Lahore figure: ask a recruiter how many past placements stayed 3 and 6 months.
  • A night shift premium for US hours: get one local recruiter's quote.

A foreign company that cannot employ in Pakistan needs an employer of record (a firm that legally employs the person on its behalf). Deel's pricing page starts that at $599 a month as of October 2026, more than double the average Lahore business development salary. Adding the fee to the seat you manage from abroad puts it at $512 per held meeting.

A man in a grey hoodie works on a laptop at a wooden desk
For a US hire, pay is most of the bill. For a Lahore seat managed from abroad, the manager's time is most of it.

Dubai costs a third to two thirds of a US seat, depending on whose pay you use

On Indeed UAE pay for Dubai sales roles, AED 3,315 (UAE dirhams) a month for sales representatives and AED 4,457 for business development executives (12 Oct 2026), a Dubai seat costs $469 to $516 per held meeting in our model, about a third of a US seat. Those are general sales roles, which is the right base if you sell locally, to real estate or clinics.

An SDR selling software in English to foreign buyers costs more. Our case for that is AED 15,000 a month OTE, anchored on one software firm's post (AED 10,000 to 12,000 base plus 4,000 variable) that we saw in a search listing but could not open: $7,634 a month and $954 per held meeting, two thirds of a US seat. The one SaaS SDR figure on Payscale rests on three survey responses from 2024, so we do not lean on it.

Every Dubai case adds 22% for end of service gratuity (21 days of basic pay, meaning salary before allowances, per year worked), health insurance and visas, inside the 20% to 35% quoted by RemotePass, which sells hiring services, plus a recruiting fee of about one month's pay, our assumption. Selling to the Gulf from Pakistan? Lahore is one hour ahead of Dubai, so a Lahore day shift covers the Dubai working day.

SDR as a service sells booked meetings, so your show rate decides whether it beats a hire

An agency seat beats a ramped US hire only if meetings booked times your show rate (the share of booked meetings the prospect attends) tops about 4.2 held a month. That is a 53% show rate at 8 booked, or 35% at 12.

It is the fastest route to a first meeting: Glencoco puts agency time to first meeting at 4 to 8 weeks, against 3 to 6 months for a hire. CIENCE and SalesRoads, two outsourced SDR firms, publish prices, as of October 2026:

  • CIENCE lists SDRs from $1,750 a month offshore or $3,500 in the US or Europe, each, plus a $2,000 campaign team and a $499 platform fee, month to month, with setup not published. Our model charges both fees to one seat, $5,999 a month for a US seat, the agency's worst case.
  • SalesRoads charges $11,950 per four weeks for one dedicated SDR, about $12,946 a calendar month, with no long term commitment.

Neither publishes meetings booked per seat, so the table shows 4, 8 and 12. Glencoco puts agency show rates at 40% to 60%, without a stated sample.

Pay per meeting rewards the loosest meeting definition you will sign, which our appointment setting agency breakdown unpacks. Write the definition into the contract: who the prospect must be, and who confirms the meeting was held.

Does it work? In a May 2023 SaaStr poll of 1,200+ self selected responses, 7% said outsourced SDRs really worked and 26% said sort of. In the same post Jason Lemkin wrote: "It's just hard in practice to outsource something you don't already know well yourself."

An AI SDR's cost per meeting depends on a yield nobody publishes

AiSDR is one of the few vendors with public prices: $1.50 per person prospected, or $2,500 a month fully managed, as of October 2026. 11x's own pricing page returned a 404 on 20 Oct 2026; third party trackers list its Growth plan at $3,750 a month billed annually, for 2,000 prospects a month on 12 month contracts (Landbase, April 2026).

Cold sending also needs sending domains (separate domains bought only for outreach, so your main domain is never at risk), mailboxes, data, and a person reading what the agent writes. SaaStr's AI agent playbook describes hand reviewing the first 1,000 emails, then 20 to 30 minutes of daily spot checks, and calls a 2 to 3 week warmup (sending small volumes so mail providers learn to trust a new address) non negotiable. It puts agent management at 30% of one executive's time and says all of its agents have made things up at some point.

Our model: platform $3,750, 60 mailboxes at $10 ($600), data $500 (assumed) and 10 hours of oversight at about $92 an hour loaded ($916), so $5,766 a month. With the $141 a month software stack in Instantly's own estimate, the build is about $2,160. Subtract any tools you already pay for.

At 2,000 prospects and 4 emails each, that is 8,000 emails a month, and the yield (meetings per 1,000 emails) decides the rest. Belkins, a cold email agency, counted over 1,200 appointments across 7,530,489 emails sent in 2025, about 0.16 per 1,000, without saying whether they were held. A test hosted by Salesforge, which sells the agent it tested, reported 41 meetings from 12,400 emails, about 3.3 per 1,000.

The same $5,766 a month buys a booked meeting for $218 or for $4,505 Cost per booked meeting for one AI SDR sending 8,000 emails a month, by meetings per 1,000 emails. Model, 20 Oct 2026.

0.5 per 1,000$1,442

Monthly cost: platform $3,750, 60 mailboxes $600, data $500 (assumed), 10 hours of oversight $916. Yields: Belkins' 2026 study of 2025 emails, two in between values we chose, and a test hosted by Salesforge, which sells the agent. At a 50% show rate, double each figure for the cost per held meeting.

That is a 20x spread on the same spend, so ask any vendor for its yield on a list like yours before the price. Our first table uses the Belkins figure for every cold sender, AI or not, because it is the only large published count we have.

The 11x lesson: count what survives the trial

In March 2025 TechCrunch reported that 11x had listed companies as customers that said they were not. ZoomInfo said it ran a one month pilot and the product did significantly worse than its own SDRs. Former staff said annual revenue counted full year contracts that typically carried a three month break clause (the point where a customer can cancel). 11x disputed the churn claims and said retention was 79%. Ask any AI SDR vendor for customers who stayed past the break clause, on cold lists, and call two of them.

AI SDRs work when the buyer already knows you, and burn your domain when they do not

Salesforce says Piper, the AI agent on its own website (built by Qualified), went live in April 2026 after 30 days of setup and booked more than 60 meetings a week on average at a 6% conversion rate. The page does not say 6% of what, whether the meetings were held, or the cost. These are inbound visitors who came to Salesforce.

SaaStr reports 5% to 7% response rates from its Artisan agent (Artisan is an AI SDR startup), against 2% to 4% for the industry, and says it did better on its warm list (people who already know you: past leads, customers, event contacts) than on cold ones. Those are replies, not meetings.

A cold list is people who have never heard of you, and there the limit is trust. Google's sender guidelines ask bulk senders to keep their spam rate (the share of delivered mail recipients mark as spam) below 0.10% in Postmaster Tools, Google's free sender dashboard, and never to reach 0.30%, which is 3 complaints per 1,000.

Google's sender FAQ defines a bulk sender as close to 5,000 or more messages to personal Gmail accounts in 24 hours, counted per primary domain (the main address, like yourcompany.com), and says the status is permanent. It says enforcement has been ramping up since November 2025, with temporary and permanent rejections, faster for domains that had not sent over 5,000 a day since 1 Jan 2024. Freshly bought cold domains fit that, by our reading. This week, check each sending domain's spam rate in Postmaster Tools against both lines.

Our own spam problem needed no AI at all.

An AI SDR would not have caused that, but it would have sent the same mail faster. The faster a tool sends from new domains, the sooner you need to check where the mail lands.

Five numbers in this debate have no source we could find

We traced five that show up on pages ranking for this topic.

  • "93% of outsourced SDR programmes fail." SaaStr never reports a failure rate; its poll found 7% said it really worked and 26% sort of, and the 93% is simply 100 minus 7.
  • "An SDR takes 5 to 7 months to ramp." Bridge measured 3.0 across 351 companies; the vendor figures run 1.7x to 2.3x higher and none cites a study.
  • "Outsourcing costs 30% to 65% less," from Cleverly, with no source. On our numbers a CIENCE US seat at 50% show roughly ties a ramped US hire.
  • "47% of AI SDR deployments hit domain collapse within 90 days" (sending domains losing so much trust that mail lands in spam), from Laxis on 13 Jun 2026. We found no sample, source or method on the page.
  • "50% to 70% of teams churn off AI SDRs within 3 months," from MarketBetter on 8 Aug 2026, along with its "$224 hybrid against $487 human cost per opportunity". No source on that page either.

Keep these numbers out of your model until someone shows the sample.

Our hybrid is in the table, and its yield is not measured yet

The option we sell: a machine sends the first email, one person answers replies within hours, and you take the call.

  • The machine: our cold email package, from $3,000 a month for 15,000 to 20,000 people and 50,000 to 60,000 personalised emails a month.
  • The reply person: your hire, not ours, priced as the $1,842 Lahore seat with a local manager. On a day shift that person answers a 9pm Eastern reply within 2 to 3 hours. The total is about $4,842 a month at our lowest package price, or $5,842 at $4,000.
  • The ramp: month 1 is warmup only, month 2 sends about 1,500 emails a day, and month 3 onward about 2,500.

Cost per held meeting at a 50% show rate. Most of the gap is volume: the AI plan we priced covers 2,000 prospects a month, the package 15,000 to 20,000 people. At the $4,000 package price the hybrid's Belkins row is $1,461.

Source: Contwre model, 20 Oct 2026; Belkins 2026 cold email study

Read the measured row first. We have no client yield to print yet, so every hybrid figure except zero is an assumption. At the Belkins figure the hybrid comes in about 15% under a ramped US hire ($1,211 against $1,419), on a yield that is not ours.

If it misses: when we agree a results milestone with a client, our remedy is to keep working free until it is met, and prepaid fees for work not yet started are refunded. Our clients own the sending domains, inboxes, lists and replies we build.

Payback depends on ramp, billing and renewals as much as on cost

Break even deal size is cost per held meeting divided by (close rate times gross margin). For the US seat, $1,419 divided by (0.121 times 0.78) is about $15,000.

The 12.1% close rate (55% of held meetings become opportunities, 22% of those close) and the 78% margin both come from Glencoco's worked example, not measurement. At an 8% close rate every break even rises by half; at 16% it falls by about a quarter. Use it to plan, not as financial advice.

Payback is the month your running cash total turns positive, and the cash hole is the lowest that total goes. Both depend on ramp and on the close lag, the two months we assume between a meeting and a signed deal.

Billing and renewals do much of the work for the slower seats. Billed monthly with no renewals, a US hire on $20,000 deals pays back in month 46. Paid a year up front, that becomes month 24; billed monthly with 80% renewing for a second year (our assumption), month 28. The Lahore seats barely move. At a $12,000 deal billed monthly, the US seat's cash hole reaches about $216,000 by month 48 and is still growing about $2,300 a month.

A Lahore day shift is your US night shift: 9pm in New York is 6am in Lahore, so a 9am start answers in 3 hours, or 2 once US clocks change. A Lahore night shift on US hours, which some local agency posts ask for, covers your business day and leaves your evening empty.

In the 2011 Harvard Business Review study of 2,241 US firms, 23% never answered a web lead at all (figures via CIENCE's summary, as the article is paywalled, and 15 years old). The five minute rule (answer every new lead within five minutes) is not in that paper; our speed to lead post traces where it came from.

An AI reply goes out in minutes. In CRMArena-Pro, a Salesforce AI Research benchmark on 19 business tasks inside a CRM, leading agents finished tasks needing several back and forth turns about 35% of the time. It was run in a lab, not on live leads. Let the machine acknowledge the lead and offer times, and let a person answer the question.

A fast answer also needs a pipeline that moves. At a coaching marketplace we took on, 17 automations had been built and none were ever switched on before we arrived, and the client's own CRM held 1,523 opportunities, 99% of which never moved past stage one.

Whoever keeps the replies learns your market, so put that in the contract

The replies tell you whether people want what you sell, and whichever option keeps them keeps that lesson. An in house SDR keeps it inside your company. An agency keeps it unless the contract says otherwise. An AI SDR keeps logs, but someone still has to read them.

Classic Programmers, a software house, ran 44 campaigns with us: 470,293 emails to 128,798 unique leads, a 2.12% reply rate as the sending platform reports it, and 16.6% of replies tagged positive. In Kenya, one campaign read a 47.4% positive share of replies on a fresh list in April 2026 and 35.4% when we reran it on an Apollo list in May; four earlier Kenya campaigns on the old database sat in the 20s.

These figures measure replies, not revenue: we do not have reliable held meeting counts per campaign for this client. The list was the change we made on purpose, so it is our best guess for the gap, not a controlled result, and we could make even that guess only because every reply was ours to read.

So whoever you hire, write it into the contract: the sending domains, mailboxes, lead lists and every raw reply transfer to you when the work ends. Our build is 20 to 25 sending domains and 60 to 125 inboxes, never your main domain; at about 2,500 emails a day that keeps each domain near 100 to 125 a day, far below Google's 5,000 bulk threshold. Questions people ask

What is SDR as a service?

An outside firm that finds prospects, contacts them and books meetings for your closers. It is sold per SDR per month, per meeting, or both, and it usually reports booked meetings rather than held ones, so ask which one you are billed on.

What is the difference between a booked meeting and a held meeting?

A booked meeting is one on the calendar. A held meeting is one the prospect actually attends. Glencoco puts agency show rates at 40% to 60%, so the gap between the two can be half of what you pay for.

How do you measure your show rate quickly?

Divide the meetings attended by the meetings booked on your next 10 to 20 booked calls. The result is rough, but it tells you whether you sit nearer 30% or 60%, which is enough to pick a row in our show rate table.

Which option suits a software house selling $15,000 to $60,000 projects?

At a 40% gross margin on delivery, which we use as an illustration, a $15,000 project breaks even only on a Lahore seat or a Dubai seat on local sales pay in our model. A $35,000 project covers every option except the SalesRoads seat and an AI SDR on a cold list. Use your own margin.

How do you count held meetings in a CRM?

Mark a meeting held only when the prospect joins the call, and let the closer tick that box, not the SDR or the vendor. Check it against calendar no shows weekly for the first month.

AI SDR vs human SDR: which is better?

For cold outbound, a person reading the replies; for inbound visitors and warm lists, an AI SDR. Salesforce reports more than 60 meetings a week from its inbound Piper agent, without saying how many were held or what they cost, and we found no independent trial of AI SDRs beating people on cold lists.

Before you sign anything, count held meetings on your next 10 to 20 booked calls. Any vendor that will not bill on that number is asking you to carry its show rate.
